The Ask:
- How do we identify & introduce a single ERP system globally and single source of truth?
- How do we engage the entire organisation to focus on a single objective?
- How do we project manage something of this scale and complexity?
Challenges:
- 7 ERP instances across a global organisation, inherited through acquisition or developed by standalone divisions, to be replaced by one fully integrated global SAP Solution
- Significant inconsistencies in Processes, covering Manufacturing, Operations, Finance and Supply Chain with no global QMS and regional variation to policies and procedures that were inconsistent with corporate policies
- No project management experience of managing something on this scale
- The approach must be standardised across all sites – Complex program governance
- Overloaded internal staff – essential to engage all functions to achieve success
The Approach:
Establishment of a Centre of Excellence (COE) aligned with PMO that:
- Selected and Implemented an Enterprise Process Management Tool
- Developed / Approved processes with geographical variations
- Included Data Cleansing and Process Prioritisations across all functions
- Ensured Quality Management System was aligned to processes and SSoT
- Enabled Knowledge Transfer with permanent FTEs in COE, aligned with PMO
- Global Program Specific PMO
- Design and implement the required program governance – Standardised Toolkit
- Setup, chartered, and launched 7 global workstreams
The Achievements
- Single source of truth (SSoT) established
- Global data management policies and procedures developed and implemented
- Fully integrated clinical supply chain (29 integrations)
- Delivered on time
- On budget
- Utilising off the shelf system solutions where feasible
- Savings in excess of $500m
- Stable implementation of the selected ERP system across all functions
- Global governance structure and communication plan implemented
- Centre of Excellence knowledge sharing reduced planning / implementation phase
- Graphical toolkit utilised to facilitate remote and group collaboration
- Program reporting cadence developed from C-Suite down
- 18 functions across the organisation engaged and successfully participated
